Challenge, approach, result.

Due to the sensitive nature of these contracts, client names, contract values and contract-specific information cannot be provided. The examples below describe the type of challenge and the approach taken. They draw on work by Radix Solutions and on our founder's experience in previous roles.

IFM tenderIntegrated model

Seven service lines brought into one cost model

The challenge
A multi-site integrated tender where each service line had been priced separately, with different assumptions for overheads, management and inflation.
What we did
Rebuilt hard services, cleaning, catering, security, waste, grounds and helpdesk on common assumptions, then layered one management structure, indexation profile and risk register across them.
The result
One P&L the board could challenge line by line, with duplicated overheads removed and the true margin of each service line visible.

One commercial standard across a national portfolio

The challenge
Several large live contracts, each run with its own commercial processes, made performance hard to compare and opportunities easy to miss.
What we did
Wrote commercial manuals and governance documents, standardised reporting and data, and set up opportunity and claims tracking across the portfolio.
The result
Consistent reporting for the leadership team, stronger revenue protection, and a clear view of exposure and opportunity on every contract.
Hard servicesPricing and solutioning

A hard services solution built from the asset register up

The challenge
A large multi-site tender with an incomplete asset register and a tight return date.
What we did
Mapped assets to SFG20 tasks and statutory duties, built labour loading by trade and region, and designed the operating model with the operations lead.
The result
A price the client could follow line by line at clarification, and an operations team that recognised its own solution.
Soft servicesRe-tender

Soft services rebased before a re-tender

The challenge
Incumbent cleaning and security services were losing money, with wage rises outpacing the contract uplift and cover hours going unpaid.
What we did
Rebuilt cleaning productivity by area type and security assignment hours with full holiday and sickness cover, then modelled wage scenarios across the new term.
The result
A re-tender price based on real delivery, and a clear case to the client for how future wage rises would be handled.
Private sectorFinancial modelling

A multi-year financial model the board could challenge

The challenge
A long-term contract with uncertain inflation and a client asking for full transparency on cost.
What we did
Built an open-book model with cost and revenue forecasts, P&L, cash flow and indexation across the full term, with scenarios for volume and inflation.
The result
Governance approval with a clear view of risk and margin in every year, and a model ready to hand to the mobilisation team.
Live contractChange and claims

Recovering margin on a contract in delivery

The challenge
Additional work and changes were being delivered on site without being agreed or recovered.
What we did
Set up a change and early warning process, rebuilt the variations log, priced outstanding changes and supported negotiation with the client.
The result
Better recovery of change, firmer cash flow, and a process the site team can keep running.
